Breville Barista Express - No water, just steam

This morning I fired up my ~2yo machine and sadly found that mostly steam is coming from my group head and hot water spout.
The pump does seem to be engaging at startup, and if I kick on the hot water while it's on (just after turning the machine on) I do get hot water so I believe the pump itself is ok.
It seems like the pump just isn't turning on when I engage the hot water tap or start a shot.
Any ideas what I can inspect or test to diagnose this? I did already look up how to disassemble, but don't want to tear into it until I have an idea of what needs to be fixed. TIA!

Russ, can you clue us in on what was wrong, what did you do, is it working right now? Any and all info you are willing to provide would be greatly appreciated. My 2 1/2 year old Express just quit working.

Edit: I actually got mine working again (no water from the group head, no water from the spout, and no steam). It just needed a real good descaling (I actually descaled it completely 4 consecutive times).
